Twelve weeks to ISO 9001:2026, week one: decide the scope and find a sponsor.

ISO Cloud Consulting editorial team

Week one of building an ISO 9001:2026 system from nothing is about two decisions that shape everything else. Write a one or two sentence scope statement in plain language, name a sponsor from top management who commits thirty minutes a week, name a project owner with time in writing, and set a short weekly meeting.

What is this series about?

This is the first episode of a twelve-part series. Over twelve weeks, I will walk through building an ISO 9001:2026 quality management system from nothing, for a small manufacturer of around forty people, one week at a time. Each episode covers what to do that week, what to produce, and the mistakes to avoid. Week one is about two decisions that shape everything else: the scope, and the sponsor.

Why twelve weeks?

First, why twelve weeks? It is long enough to build a system properly and short enough to keep momentum. Twelve weeks assumes a small company, one site, reasonably stable processes and about a day a week from the person leading the project, plus a few hours a week from process owners. Bigger or more complex companies take longer, but the sequence is the same. At the end of week twelve you will not be certified yet. You will have a working system with a few weeks of records, an internal audit and a management review, ready to book a certification audit.

How do you write the scope statement?

The first decision is scope. The scope statement says which products, services, sites and activities the quality system covers. Write it in one or two sentences, in plain language. For example, the design, manufacture and supply of stainless steel process equipment, from one site. Then decide whether any requirement of the standard genuinely does not apply. If you do no design at all, for instance, you can say so, with a short justification. But be careful. Customers read your certificate scope, and a scope that excludes what they buy from you is worthless to them.

What should you ask of the sponsor?

The second decision is the sponsor. This is a member of top management who will own the system, not just approve it. The 2026 edition places real weight on leadership, including quality culture and ethical behavior. A sponsor who attends the kick-off and then disappears will make that impossible to evidence. Ask your sponsor for three commitments. Thirty minutes a week for a progress check. Attendance at the management review in week twelve. And the authority to move people's priorities when the project needs it.

Who is the project owner?

Then name the project owner. Usually the person who will become the quality manager or quality lead. They run the weekly plan, write or adapt documents, and keep everyone moving. Give them the time in writing. A project owner who is also running production full time will deliver a system in twelve months, not twelve weeks.

What is the weekly rhythm?

Finally, set the weekly rhythm. One short meeting a week, the same time every week. What was done, what is next, and what is blocked. Keep a simple action list. Those weekly notes will become some of your first records of planning and leadership involvement.

What should you have by the end of week one?

By the end of week one you should have a scope statement, a named sponsor and project owner, a meeting in the diary for the next eleven weeks, and a list of the process owners you will need.

Next week, the gap analysis. In the meantime, the Free ISO 9001:2026 Transition Checklist is a useful map of the whole journey. When you are ready to build, the Complete QMS Documentation Kit has the manual, procedures and forms, and the ISO 9001:2026 templates collection has every individual tool. Episode two: the gap analysis.
